Term: 9-Box Talent Matrix

What Is a 9-Box Talent Matrix?

A 9-Box Talent Matrix is a talent assessment framework that evaluates employees across two dimensions: performance and potential. The resulting nine-box grid helps leaders understand where employees currently stand and identify appropriate development, retention, and succession priorities.

Why Is a 9-Box Talent Matrix Important?

The 9-Box Talent Matrix can help organizations:

  • Identify high-performing and high-potential employees
  • Recognize employees who need additional development
  • Identify future leadership candidates
  • Support succession planning
  • Prioritize employee development
  • Make more consistent talent decisions

How Does the 9-Box Talent Matrix Work?

The matrix typically places employees across three levels of performance and three levels of potential, creating nine possible positions.

Performance considers how effectively an employee is performing in their current role.

Potential considers the employee’s capacity to take on greater responsibilities or more complex roles in the future.

The matrix can help leaders determine whether an employee may need additional development, greater responsibility, a different role, or continued support in their current position.

9-Box Talent Matrix and Employee Development

The 9-Box should not be treated as a final judgment about an employee. It is a starting point for meaningful talent discussions.

Leaders can use the results alongside behavioral insights, development needs, career goals, and business requirements to determine appropriate next steps for each employee.
